From 3-Day Silence to 4-Minute Replies

The situation
A care-home group with 300 staff and permanent hiring pressure ran recruitment through a two-person HR team and a shared inbox. Applications arrived from four job boards, the website and walk-in referrals. Median time to first reply: just over three days. In a market where a care assistant applies to six employers in an afternoon, three days meant the candidate was already someone else’s new starter. HR knew it — they were drowning, not idle.
What the Reality Check found
This engagement started as an audit of a different, going-nowhere AI project (a rota-optimisation pilot — verdict: kill, the data wasn't there). The ranked recovery plan put candidate response at #1 by return: the maths said every day shaved off first-response was worth roughly four extra hires a quarter, against a $3,500 per-head agency backfill cost. That's the point of backing the one use case that pays — it was not the one they'd bought AI for.
The build (4 weeks)
A single intake pipeline: every application, from every source, lands in one queue and gets an instant, honest acknowledgement with what happens next. AI triage against the role's actual requirements — driving licence, right-to-work, shift availability — drafts a tailored reply: qualified candidates get interview slots straight into the hiring manager's calendar; near-misses get a real alternative role if one fits; unqualified applicants get a courteous no. A human approves every send — HR reviews drafts in one sitting, morning and afternoon. Alignment was the deliberate part: reply templates, screening thresholds and escalation rules were signed off by operations, not just HR, so the automation enforces the hiring standard the business already agreed — it doesn't invent one.
